It is built from our own integration, which has run in production with a Swiss 3PL since 16 June 2026. LagerLink v1 is built and tested and ready for a first pilot: one multi-tenant installation for all of a 3PL’s WooCommerce clients, under the 3PL’s own brand.

The problem

Connecting a WooCommerce shop to a 3PL is still a project

WooCommerce is the most-used Swiss shop platform, and for many 3PLs still a custom project

WooCommerce is Switzerland’s most-used shop system by live store count: 31,830 live stores against 22,768 on Shopify (Store Leads, 25 Sep 2026). Some 3PLs connect it out of the box; for many, each WooCommerce shop is still a project. For parallel lager, we found no off-the-shelf WooCommerce plugin in the WordPress.org plugin directory (searched Sep 2026).

Each custom build takes months

A custom WooCommerce integration typically costs five figures per shop (our estimate), plus upkeep every year. Industry vendors report 60–90 days for a custom 3PL integration (Pipe17) and 4–12 weeks per client for direct APIs (Spacefill). Our own custom build took about 4.5 months from interface spec to go-live.

File interfaces don’t report errors back

Orders reach the warehouse as XML files. When a record is bad or stock is short, no error comes back to the shop: the order just waits. “Sent” doesn’t mean “accepted”, and the 3PL’s service desk becomes the status API.

The maintenance never ends

WooCommerce, WordPress and PHP release constantly. WooCommerce disables a webhook after 5 consecutive failed deliveries (developer.woocommerce.com). An adapter nobody maintains quietly decays.

  1. Pair the shop

    The LagerLink for WooCommerce plugin connects with a dedicated service user, a read/write key and a one-time connection code. LagerLink checks the key’s permissions at onboarding.

  2. Pick up every order

    Signed “order changed” signals from the plugin, plus polling and a periodic reconciliation sweep with lookback, so an order that becomes sendable late is still caught.

  3. Validate, route, or hold with a reason

    Address, shipping method, SKUs, EANs, country and payment rules are checked first. Orders outside the warehouse’s scope are recorded as “routed elsewhere” or “ignored”, with the reason on screen.

  4. Read back what happened

    Completions, stock snapshots and movements come back from the warehouse. Tracking is written into WooCommerce before the “completed” email goes out, so the email carries it.

Order flow

  • Order pickup from signed plugin signals plus polling, with a reconciliation sweep, lookback and dedup
  • Configurable sendable statuses and payment rules, and an attention list for orders stuck on-hold
  • Routing by shipping country, brand or SKU prefix and shipping method; out-of-scope orders recorded with a reason, never dropped
  • Addresses taken whole from shipping (or whole from billing), never mixed, never truncated silently, never a blank country

  • A guard against suspect snapshots: a sudden large drop or an empty file blocks the stock push and alerts
  • Shortage against open demand (“order X: need 5, have 3”) and low-stock thresholds
  • Opt-in stock sync to WooCommerce with a dry-run diff first, caps, and never a negative stock level

Safety and control

  • Environment, root path and warehouse client ID validated together; a mismatch pauses that shop with a critical alert
  • Test completions never touch a live shop unless explicitly allowed
  • Per-shop run lease (no double send), tenant isolation, timeouts and circuit breakers
  • Durable send states, and temporary name, verify, rename, flag: nothing that may already have been flagged is resent automatically
  • Proposals: resend, cancel, release and stock push wait for an operator to approve them with re-authentication; the approval is bound to exactly what was shown

Multi-tenant and white-label

  • One installation serves many merchant shops, each with its own connection, warehouse endpoint, rules, alert routing and brand
  • Brand name, logo, colours, support contacts and plugin name are configuration; a build script produces a re-branded plugin
  • Roles for operators (3PL staff), merchants (their own shop) and auditors (read-only)

LagerLink exists so the next shop doesn’t take 4.5 months. Every one of the 30 production lessons maps to rows in the edge-case matrix, and each row has a required behaviour, an alert and a test. Five of them, as outcomes:

A refunded order never ships silently

In production: An order was refunded in WooCommerce three days after it was sent. The warehouse was never told.

LagerLink v1: Detects a refund or cancellation after sending. With the optional hold window (requires 3PL confirmation), it cancels the unreleased order; otherwise it raises a critical alert and prepares a ready-to-send cancellation request to the 3PL, tracked until handled.

“Need 5, have 3” before the customer asks

In production: Two orders sat at “sent” for days. Stock was short, and no error came back.

LagerLink v1: Checks open demand against the latest stock snapshot per SKU and names the blocked order.

No order falls through the cracks

In production: Orders created on-hold and moved to processing later fell behind a creation-date cursor.

We don’t quote customers or count shops: LagerLink earns its own record in the pilot. Our integration has run with one 3PL so far, and we say so.

Security and Swiss data protection

In LagerLink v1

  • Runs in your environment by default; the dashboard binds to localhost and is exposed only through your reverse proxy or VPN.
  • scrypt passwords, optional TOTP two-factor, CSRF protection, rate-limited login, and tenant-scoped API tokens hashed at rest.
  • Secrets from environment, file or OS keychain; never logged, redacted in errors.
  • SFTP host-key pinning and entity-safe XML parsing.
  • AI access is read-and-propose: agents can read (customer data tokenised by default) and file proposals. Every change an agent requests is a proposal a human approves with re-authentication; there is no approve tool for agents.

Your data, your rules

  • Self-hosted by default, so order data stays where your warehouse data already is.
  • The Swiss revFADP has been in force since 1 September 2023 (kmu.admin.ch). We offer a data-processing agreement for any Goldcote access (support or managed hosting), including cross-border safeguards (standard contractual clauses recognised in Switzerland) where required.
  • The WordPress plugin ships a privacy exporter and eraser.
  • Security documentation (threat model, data flows, DPA annex) is delivered with the pilot.
  • Optional Molten components run on the merchant’s own Mac and send no order or customer data to Goldcote. Anything you ask an AI assistant is processed by that assistant’s provider under your own agreement with them; customer names are passed as tokens by default.

Shadow mode first

One merchant, about 6–8 weeks (indicative): shadow mode (build and validate, no upload), then the test Mandant, then live with the operator’s go-ahead. You see every file before anything reaches your system.

Optional · Mac and AI

A Mac and AI companion, if you want one

LagerLink works on its own. For merchants on a Mac, Goldcote’s Molten apps add a live view and email drafts you send yourself. It’s optional, off by default in white-label builds, never in the order path, and if it stops, orders keep flowing.

What LagerLink v1 includes

  • A live ops dashboard on your Mac in MoltenView, with no customer data in it.
  • Cancellation requests and customer replies saved as drafts in your own mailbox through MoltenRock. It can read and draft email, never send or delete. You press Send. Your IMAP password never leaves MoltenRock.
  • An MCP server for AI agents with read and propose tools only. There is no approve tool: a human approves every change an agent proposes.

Control, not isolation

MoltenRock is built to keep API keys in a Secure-Enclave-backed vault instead of plain-text config files, and to serve them only to the agents you allow, with every use logged. Mail access through MoltenRock’s local bridge is open to your own user’s apps unless you set an agent policy. That is control over access, not isolation: an agent you allow can still use what you give it.

Not on a Mac? You get the same information through the web dashboard and the API. macOS accounts for about 29.9 % of Swiss desktop web traffic (StatCounter, Aug 2026), so we built for it, but never require it.

What is LagerLink?

Does the warehouse system need to change?

No. LagerLink exchanges XML files over SFTP through the warehouse’s existing interface, so nothing changes inside the WMS. Differences between installations, such as file names and paths, are set per shop.

Who is LagerLink for?

Mainly 3PLs that run parallel lager and want to connect WooCommerce merchants under their own brand. WooCommerce agencies can implement it for their clients instead of building an adapter per shop, WMS vendors can offer it as a module under their own name, and merchants can ask their 3PL about it or talk to us directly.

Where is the data hosted?

By default LagerLink runs in the 3PL’s own environment, so order data stays where the warehouse data already is. Goldcote-managed hosting in Switzerland or the EU is planned, on request. Do I need a Mac or MoltenRock?

No. The Mac companion and the Molten apps are optional, off by default in white-label builds, and never in the order path. Everyone gets the same information through the web dashboard and the API.

What does LagerLink cost?

It depends on who buys it. For 3PLs (indicative, excl. VAT): a launch package from CHF 14,900, and the platform from CHF 390 per month self-hosted, including 5 active shops. Direct merchant plans start from CHF 49 per month, excl. VAT. All prices are proposals and are confirmed in writing for each pilot.

What if Goldcote disappears?

LagerLink is self-hosted, so it keeps running in your environment. We offer source-code escrow with an independent Swiss escrow agent, with terms per contract and the agent to be agreed.
